The Challenge

The gap between knowing and doing

Most organisations have AI on the agenda. Very few have truly adopted it. The difference is rarely technology. It is people, culture, governance, and leadership.

McKinsey, 2024
35%

Gartner, 2024
70%

AI adoption without AI governance is not progress. It is risk.

About The Circle

Not a course.
Not a conference.
An institution.

The Intelligence Circle is a private peer network for the leaders shaping how organisations adopt artificial intelligence responsibly.

We are not a training programme or a vendor marketplace. We are a curated community where senior practitioners exchange candid, evidence-based insight on what AI adoption genuinely requires inside real organisations.

Founded in 2026, our members span Pakistan, the UAE, the United Kingdom, and Saudi Arabia, united by a shared conviction that intelligence is collective and leadership is practitioner-driven.

01

Practitioner-First

Every voice in the circle has lived the challenge. No spectators.

02

Candour Over Comfort

Real conversations about what is not working, not just what is.

03

Curation Over Scale

Quality of membership always over quantity. Invitation only.

04

Intelligence That Travels

Every session produces insight members can act on immediately.

Our Intellectual Foundation

Three frameworks. One system.

Prepare yourself with FACTOR. Measure your organisation with IMI™. Transform it with ALIGN™. Original frameworks developed by our Founder and used across every Circle engagement.

The FACTOR Framework

Prompt Engineering for HR

AI doesn't fail because it lacks intelligence. It fails because our questions lack clarity.

F

Focus / Role

Who is the AI being? Set the expert role it should take.

A

Aim / Task

What should it do? State the task plainly and directly.

C

Context

What does it need to know? Give the background that matters.

T

Terms / Constraints

What are the rules? Set the limits and what to avoid.

O

Output Format

How should it respond? Define the shape of the answer.

R

Review

Verify before finalising. Is the output evidence-based and sound?

FACTOR™ operates in two connected applications. The first measures your personal AI readiness across six dimensions. The second turns that readiness into action, structuring how you write precise AI prompts. You use the assessment to know where you stand. You use the prompt framework to do something about it.

Application 1  ·  Individual AI Readiness Assessment
F
Foundation

Understanding how AI works, its possibilities, limitations, and business impact.

A
Awareness

Recognising where AI creates value, risks, and opportunities in your work.

C
Capability

Knowing how to use AI tools effectively and interpret outputs critically.

T
Transformation

Applying AI to improve processes, create new value, and transform how work gets done.

O
Orientation

Building the right mindset, curiosity, and adaptability to work alongside AI.

R
Responsibility

Using AI ethically, safely, and inclusively while protecting privacy, fairness, and trust.

Scored 1 to 5 per dimension. Total out of 30. Five readiness levels:

Emerging 0-10 Developing 11-15 Advancing 16-22 Proficient 23-27 Exemplary 28-30

Four readiness personas: The Enthusiast  ·  The Sceptic  ·  The Operator  ·  The Theorist

Application 2  ·  Prompt Engineering for HR

"AI doesn't fail because it lacks intelligence. It fails because our questions lack clarity."

F
Focus / Role

Assign the AI an expert identity. The more specific the role, the more precise the output.

A
Aim / Task

State the task with precision. Not "analyse this data" but exactly what you need from it.

C
Context

Give the background that changes the answer: company size, sector, geography, team data.

T
Terms / Constraints

Set the guardrails. What to avoid, what to flag, what language to use or not use.

O
Output Format

Define the shape of the answer: themes, quotes, recommendations, tables, or bullet points.

R
Review

Before using the output, verify it. Is it evidence-based? Does it hold up to scrutiny?

Intelligence Maturity Index™

Diagnostic · 35 Items · 6 Dimensions

Classifying, measuring and advancing organisational AI maturity. Inspired by Jim Collins' Level 5 Leadership.

1

Reactive Organisation

"We know AI matters, but we do not know where to start."

0 – 20
2

Exploratory Organisation

"We are testing AI and exploring opportunities."

21 – 40
3

Operational Organisation

"AI is changing how we work."

41 – 60
4

Strategic Organisation

"AI is a strategic capability."

61 – 80
5

Intelligent Organisation™

"Intelligence is how we operate."

81 – 100

The IMI™ assesses six interdependent dimensions that together determine your organisation's intelligence maturity. Scored 0 to 100. Completed by the senior leadership team collectively, not by a single respondent. The result is a map of where you genuinely stand, not where you think you stand. Strength in one dimension is not enough. Sustainable AI success comes from balance and continuous improvement across all six.

1
Leadership

Leadership vision, alignment, and commitment to AI. The tone set at the top determines how far adoption travels.

2
Capability

The skills, knowledge, and confidence of your people to use AI effectively. Includes practical tool proficiency and critical evaluation of outputs.

3
Governance

Policies, ethics, risk management, and responsible AI practices. Governance is what makes adoption sustainable, not what slows it down.

4
Integration

AI embedded in processes, systems, and workflows to create value. The test: is AI changing how work actually gets done, or still sitting in a pilot?

5
Measurement

Data, metrics, and KPIs to track performance and prove impact. You cannot manage what you cannot measure.

6
Culture

Mindset, behaviours, collaboration, and a culture that embraces change. The hardest dimension to shift, and the most important to sustain.

The ALIGN™ Framework

Organisational Adoption

Aligning People, Process, Culture and Technology for Sustainable AI Adoption.

A

Assess

Understand where your organisation actually stands on AI readiness.

→ AI Readiness Assessment
L

Learn

Build AI literacy at executive, manager, and workforce levels.

→ AI-Ready Workforce
I

Integrate

Embed AI into real workflows and decision-making.

→ AI-Enabled Workflows
G

Govern

Create guardrails that protect without killing innovation.

→ Responsible AI Framework
N

Normalise

Make AI part of culture until it becomes the default.

→ Sustainable Adoption

ALIGN™ is a five-stage organisational method for leaders serious about sustainable AI adoption. It moves an organisation from understanding where it stands, through building genuine capability and embedding AI into real work, to the point where AI is simply how the organisation operates. The cycle is continuous: Normalise feeds back into a more sophisticated Assess. The goal is the Intelligent Organisation™.

A
Assess

Before anything else, understand the organisation's true AI maturity using IMI™. Most organisations overestimate where they are. An honest assessment sets a realistic baseline and prevents wasted investment in the wrong priorities.

L
Learn

Build AI literacy at every level: executive, manager, and frontline. Literacy is not tool training. It is the ability to think clearly about where AI adds value, where it does not, and what governance it requires.

I
Integrate

Embed AI into real workflows and decision-making processes. The test is simple: is it changing how work actually gets done, or is it still sitting in a pilot? Integration means operational change, not experimentation.

G
Govern

Create guardrails that protect the organisation without killing momentum. Governance covers data privacy, bias risk, accountability, and human oversight. It is not a blocker. It is what makes adoption sustainable.

N
Normalise

AI becomes the default way of working. It is no longer a project or an initiative. It is simply how the organisation thinks, decides, and operates. At this point, the organisation is on the path to the Intelligent Organisation™.

The Book

The case for real adoption.

Most organisations are not failing at AI because of the technology. They are failing because no one has aligned their people, governance, and strategy around it. This book is the practitioner's guide to changing that. Built on four original frameworks, tested in live organisations, and written for leaders who want to lead, not just follow.

Coming 2026

TIC Academy

Structured learning. ALIGN™ Masterclass, FACTOR sessions, and official IMI™ Assessments.

The First Cohort

AI Readiness & Intelligent Organisations

The inaugural TIC training programme. Eight sessions, four weeks, one connected method. Built entirely around FACTOR™, IMI™, and ALIGN™ as a working system, not as separate tools.

Cohort 1 took senior practitioners from a clear understanding of how AI works, through hands-on mastery of the leading tools, to the strategic frameworks needed to make an organisation genuinely AI-ready.

Each session paired a focused lecture with a hands-on workshop. Every session ended with a piece of work that participants created and brought to the next meeting. The assignments built cumulatively toward a final AI adoption roadmap for each member's own organisation.

Originally designed as a twelve-session programme, it was concentrated into eight tightly sequenced sessions. Nothing essential was removed. What was cut was repetition, so that every hour earned its place.

Cohort 2 is now forming. If you are a senior leader who wants a working method for AI adoption, not just an awareness session, this programme is for you.

A Note From The Founder

Built by a practitioner who has done the work.

The Intelligence Circle was not born in a boardroom. It was born from years of leading AI adoption inside real organisations, training thousands of professionals, and seeing firsthand the gap between what leaders intend and what their organisations achieve.

Every framework we use was tested in practice before it was formalised. Every conversation we host is grounded in evidence, not opinion. This is a community for those who believe that responsible AI leadership is the defining capability of our era.

"The ultimate objective is not to become an AI-powered organisation. It is to become an Intelligent Organisation™."
